Why you need a framework
The global beauty industry is worth over $500 billion annually. That's a lot of resources deployed at persuading you to buy specific products. Marketing budgets often exceed research budgets at beauty companies — some brands spend more on celebrity endorsements alone than on formulation development.
Every beauty product on the market claims to be revolutionary, clinically proven, dermatologist-recommended, and life-changing. Every ingredient sounds impressive when described by marketing copywriters. Every "before and after" photo has been lit, angled, and often edited to maximize the improvement.
Without a framework, you're evaluating products the way beauty marketing wants you to evaluate them — emotionally, aspirationally, based on packaging and promise rather than substance. The framework in this post lets you evaluate any product on its actual merits, regardless of what the marketing tells you.
This applies to any category: skincare, makeup, hair care, body care, fragrance, supplements marketed for beauty benefits. The specific evaluations differ, but the framework — ingredients, evidence, marketing, cost, reviews, testing, need — works everywhere.
Step 1: Read the ingredient list properly
The ingredient list is the most reliable information about a product. Everything else — the promises, the packaging, the celebrity endorsement — can be misleading. The ingredient list has to be legally accurate.
Understanding INCI
INCI (International Nomenclature of Cosmetic Ingredients) is the standardized system used globally for cosmetic ingredient labeling. INCI names are the same across brands and countries — "aqua" is water, "tocopherol" is vitamin E, "ascorbic acid" is vitamin C, "niacinamide" is niacinamide.
The concentration rule
Ingredients are listed in descending order by weight from highest to lowest — but only down to 1% concentration. Below 1%, ingredients can appear in any order. This has significant implications:
- The first 5-6 ingredients typically make up most of the product
- Anything after the preservative (usually phenoxyethanol, various parabens, or newer alternatives around position 8-15) is at less than 1% concentration
- A hero active listed at position 15 could be at 0.01% concentration — legally allowed to be called "contains vitamin C" but with no functional amount
The active concentration test
If a product is marketing itself on a specific active ingredient, check where that ingredient appears in the list:
- Positions 1-5: Significant concentration, likely functional
- Positions 6-10: Moderate concentration, may be functional
- Positions 11-20: Small amount, may or may not be functional depending on the ingredient's minimum effective concentration
- Positions 20+: Trace amounts, almost certainly marketing rather than function
Some ingredients are functional at very low concentrations (some peptides work at 0.1%; retinol is used at 0.01-1%). Others need higher concentrations (vitamin C typically needs 10-20% ascorbic acid to be effective). Knowing minimum effective concentrations for common actives is useful, though beyond what most consumers can memorize. The general rule: if a product is marketing itself on an active that appears very low in the list, treat the marketing skeptically.
Marketing decoys
Beauty products often include impressive-sounding ingredients at trace amounts specifically for marketing labels:
- Gold leaf, diamond dust, platinum — decorative rather than functional
- Exotic plant extracts at trace concentrations
- "Complexes" with proprietary names that don't specify what's actually in them
- "Made with" language that legally requires only detectable amounts
Useful databases
Several free databases let you look up any INCI ingredient:
- INCIdecoder.com — comprehensive ingredient database with evidence levels
- EWG's Skin Deep — Environmental Working Group's cosmetics database (has a specific safety-focused perspective worth understanding)
- CosDNA — Chinese-language friendly database with ingredient analysis
- Paula's Choice Ingredient Dictionary — well-researched though from a company that sells products
Cross-reference multiple sources — different databases have different perspectives and quality levels.
Step 2: Check the actual evidence
Marketing claims and evidence for those claims are different things. This step separates them.
Ingredient evidence vs. product evidence
The most important distinction: does research show that this ingredient works, or that this product works? These are different claims:
- Ingredient evidence: Peer-reviewed research shows that a specific ingredient (e.g., retinol) produces specific effects (e.g., increased collagen production, reduced fine lines) at specific concentrations over specific timelines.
- Product evidence: The specific formulation containing that ingredient, at the specific concentration used, in the specific base with other ingredients, has been tested to produce the marketed effects.
Most beauty products rely on ingredient evidence to make product claims. This is legitimate if the product actually contains functional concentrations of the ingredient, but the marketing often implies more than the evidence supports.
The evidence hierarchy
For beauty ingredients, evidence quality ranges widely:
- Strong evidence: Multiple randomized controlled trials, peer-reviewed publication, dermatological consensus. Examples: retinoids for photoaging, sunscreens for UV protection, chemical exfoliants for hyperpigmentation, minoxidil for hair growth
- Moderate evidence: Some peer-reviewed research, generally accepted mechanism of action, some clinical support. Examples: niacinamide for barrier and pigmentation, vitamin C for antioxidant protection, ceramides for barrier repair
- Emerging evidence: Some research, promising results but limited scale. Examples: bakuchiol as retinol alternative, some peptides, azelaic acid for various concerns
- Weak evidence: Traditional use, in-vitro studies, small trials with limited controls. Examples: many plant extracts, snail mucin, some "innovative" ingredients
- No evidence: Marketing claims without underlying research. Examples: many "revolutionary" proprietary complexes, some celebrity brand actives
Verifying claims
To check a specific ingredient's evidence:
- PubMed searches for the ingredient name — read study abstracts
- Look for meta-analyses or systematic reviews (higher-quality than single studies)
- Note the study conditions — was it in-vitro (test tube), in-vivo (living skin), animal, or human?
- Consider sample size and study length
"Clinically proven" red flags
"Clinically proven" without specifics is almost meaningless:
- Small sample sizes (sometimes as few as 20-30 people)
- Short study durations (often 2-4 weeks)
- Internal studies not peer-reviewed
- Consumer perception surveys ("87% of women agreed") reported as clinical results
- Vague outcome measures ("improvement in radiance")
Legitimate clinical studies name the study parameters (participants, duration, methodology), the specific outcomes measured, and ideally are published in peer-reviewed journals. Marketing "clinical proof" rarely meets these standards.
Step 3: Decode the marketing language
Beauty marketing has developed extensive vocabulary that sounds meaningful but often isn't. Learning to recognize these terms saves both money and confusion.
Terms with no legal definition
The following terms have no legal definition in most jurisdictions (particularly the US) and can be used essentially however brands want:

- "Chemical-free" — Impossible; everything is chemicals. Marketing language.
- "Non-toxic" — Undefined without dose context. Marketing language.
- "Green" — Undefined marketing language.
- "Hypoallergenic" — No legal definition in US; means whatever the brand wants it to mean.
- "Dermatologist tested" — Could mean anything. A dermatologist looked at it? A dermatologist studied it? A single dermatologist? A brand-paid dermatologist?
- "Clinically tested" — Similarly vague without specifics.
- "Recommended by dermatologists" — Sometimes based on a small paid survey.
- "Anti-aging" — Regulated in some contexts, meaningless in others.
- "Botanical" — Contains some plant material; doesn't specify how much or in what form.
Terms with some meaning
Other terms carry more specific meaning:
- "Fragrance-free" vs "Unscented": Fragrance-free typically means no added fragrance ingredients; unscented can mean masking fragrances have been used to hide product scent
- "USDA Organic": Specific certification with real standards for the organic portion
- "COSMOS Organic": European organic beauty certification with real standards
- "Cruelty-free" (Leaping Bunny, PETA): Third-party certified means no animal testing at any stage
- "Vegan": No animal-derived ingredients (see our piece on vegan beauty products)
- "Reef-safe" (some jurisdictions): Free of oxybenzone and octinoxate in certain Hawaii/Palau/Mexico-regulated products
- "SPF 30" and similar sunscreen labels: Regulated with actual testing requirements (though these vary by country)
The vocabulary shift
When brands shift from meaningful to meaningless vocabulary, notice. A brand that uses "SPF 30" (regulated), "certified organic" (regulated), and "clinically tested [named study]" is making different kinds of claims than a brand using "natural," "clean," and "revolutionary." The former can be verified; the latter can't.
Step 4: Understand what you're paying for
Beauty product pricing has a surprising amount of variation for reasons that have nothing to do with formulation quality.
The typical cost breakdown
Industry sources suggest that a typical beauty product's cost distributes approximately:
- Active ingredients: 5-15% of manufacturing cost
- Base ingredients (water, thickeners, emulsifiers): 10-20%
- Packaging: 15-25%
- Marketing and celebrity endorsements: 20-40%
- Retailer margin: 30-50% (added on top of manufacturing cost)
- Manufacturing, logistics, R&D: 5-15%
These percentages vary substantially by category and brand tier, but the pattern holds: the actual "beauty ingredients" you're supposedly paying for are a small fraction of total cost.
What legitimately costs more
Some ingredients and formulation approaches genuinely cost more:
- Rare or difficult-to-source actives — bakuchiol, some peptides, specific botanical extracts
- Stability engineering — vitamin C requires airtight packaging and antioxidant complexes; stable retinol formulations require specific delivery systems
- Encapsulation and delivery systems — liposomal, microencapsulated, or nanoparticle-based delivery genuinely adds cost
- Rigorous clinical testing — real independent studies are expensive
- Higher active concentrations — more of an ingredient costs more
- Extended stability testing — ensuring product remains effective over shelf life
What doesn't legitimately cost more
Higher prices often reflect factors unrelated to product quality:
- Pretty packaging (heavy glass, decorative caps, elaborate boxes)
- Celebrity endorsements and influencer marketing
- "Luxury" retail positioning (department store counters, high-end boutiques)
- Brand story and heritage marketing
- Advertising campaigns
The pricing test
Compare the same active ingredient across price tiers. Ascorbic acid (vitamin C) in a $200 luxury serum and a $20 formulation from The Ordinary or Timeless are often at similar concentrations. The luxury serum may have additional stability improvements, more elegant texture, or better packaging — but the underlying vitamin C dose is often comparable.
The Ordinary specifically has shown that beauty industry pricing carries enormous marketing markup — many of their products have been shown to be similarly or more effective than luxury products at 5-20x the price.
When to pay more
Higher prices can be worth it when:
- The formulation is genuinely more sophisticated (encapsulation, stability, texture)
- The product contains rare/expensive actives at meaningful concentrations
- Independent testing supports superior efficacy
- You have specific concerns that require specialized products
Higher prices are less likely to be worth it when the premium reflects marketing, packaging, or brand positioning.
Step 5: Read reviews honestly
Product reviews are useful when read critically and problematic when read passively.
Spotting suspicious reviews
Multiple signals suggest fake or manipulated reviews:
- Reviewer history: Someone who has only reviewed one product ever, or only products from the same brand family, is suspicious
- Verified purchase status: Platforms that mark verified purchases give more weight to those reviews
- Language patterns: Fake reviews often use overly enthusiastic language, repeat the product name unnaturally, and echo marketing copy
- Timing clusters: Sudden clusters of five-star reviews on specific dates often indicate paid campaigns
- Similar structure: Multiple reviews with similar phrasing suggest coordinated posting
- No specifics: Genuine reviews usually mention skin type, specific use cases, and honest tradeoffs
The disclosure requirement
Since 2019, the FTC has required disclosure of sponsored reviews and endorsements in the US. Search language like "received this product to review," "sponsored," "gifted," or "affiliate" to identify reviewers who received the product free or were compensated. These reviews aren't necessarily dishonest but should be weighted differently than reviews from paying customers.
Weighting negative reviews
Negative reviews often contain more useful information than positive ones. Consider:
- What specific problems are being reported?
- Do the problems cluster around a pattern (breakouts, irritation, texture issues, packaging failures)?
- What skin types are complaining? Do they match yours?
- Are negative reviews recent (formulation may have changed) or old?
Better sources for reviews
Some sources tend to have more skincare-literate reviewers:
- r/SkincareAddiction, r/AsianBeauty on Reddit — engaged communities with detailed reviews and follow-up discussions
- Sephora and Ulta reviews — often more skincare-literate than Amazon reviews
- YouTube long-form reviews — often more detailed than written reviews, but check for sponsorship disclosure
- Beautypedia by Paula's Choice — well-researched though the company also sells products
- Dermatologist blogs and YouTube channels — Dr. Dray, Dr. Sam Ellis, and others provide informed reviews
Considering influencer bias
Beauty influencer content is often paid, sponsored, or affiliate-based. Even without formal sponsorship, influencers often receive products free and may develop favorable views over time from continued brand relationships. Their reviews aren't worthless but should be weighted with awareness of these incentives.
Step 6: Test it properly
Even after evaluation, you need to test the product on your actual skin. Marketing claims and general evidence don't guarantee individual results.
The patch test
Before committing to using a product on your face, patch test:
- Apply a small amount to inner arm or behind the ear
- Wait 24-48 hours
- Check for redness, itching, burning, or other reaction
- If no reaction, apply to a small area of face and wait another 24 hours
- Only then integrate into full routine
Realistic timelines
Different products need different evaluation timelines:
- Sunscreen: Immediate — its job is protection right now
- Moisturizer: Hours to days — hydration should be noticeable quickly
- Cleanser: Days — should not disrupt skin barrier immediately
- Chemical exfoliants (AHA/BHA): 2-4 weeks for visible smoothness and clarity
- Vitamin C: 4-8 weeks for brightening effects
- Niacinamide: 4-12 weeks depending on concern
- Retinoids: 12+ weeks minimum, 6 months for full effects
- Anti-aging claims: 12+ weeks for evaluation, ideally 6 months
Any product claiming dramatic results in 1-2 weeks is usually overpromising. Skin cell turnover naturally takes about 28 days in young adults (slower with age), so ingredients that work on skin turnover need at least one full cycle before you can evaluate them.
Isolating variables
To actually know if a product works:
- Introduce one new product at a time
- Don't change your routine dramatically while testing
- Take before/after photos in consistent lighting
- Track skin changes with notes
- Note environmental factors (season, stress, diet changes)
Distinguishing adjustment from reaction
"Purging" is often used to excuse irritation:
- Real purging is limited to specific ingredients (usually chemical exfoliants or retinoids) and specific patterns (accelerated appearance of underlying congestion that would have surfaced anyway)
- Reaction shows as: redness, burning, itching, sensitivity in areas that don't normally break out, worsening rather than improving over time
If a product is causing burning, redness, sensitivity, or new breakouts in areas that don't normally have them — it's probably a reaction, not purging. Discontinue and reassess.
Step 7: Ask if you actually need it
The most fundamental question of beauty product evaluation is often skipped: do you actually need this product?
The beauty industry creates problems
Every year, the beauty industry names new "concerns" to sell solutions:
- Pore contour (rather than just "pores")
- Neck sagging (as a discrete category from face aging)
- Hand rejuvenation
- Décolletage concerns
- Elbow brightening
- Vaginal beauty products
Many of these "concerns" existed before but weren't monetized. The industry's growth requires ongoing invention of problems to solve, along with claims that existing products are inadequate.
What most people actually need
Real skin needs are limited:
- Cleanser — gentle, appropriate for your skin type
- Moisturizer — matched to skin type and climate
- Sunscreen — daily, appropriate SPF for your context
- Targeted actives (optional) — for specific concerns like acne, hyperpigmentation, or aging
Everything else is optional. Beauty maximalism (10+ step routines) doesn't produce better results than beauty minimalism (3-4 step routines) in most cases. Sometimes the opposite — over-cleansing, over-exfoliating, or applying too many actives can damage skin barrier and cause more problems than it solves.
Concerns worth targeting
If you have specific documented concerns, targeted products can help:
- Persistent acne — appropriate actives (salicylic acid, benzoyl peroxide, or prescription retinoids)
- Hyperpigmentation — vitamin C, niacinamide, or prescription options
- Visible aging concerns — retinoids (over-the-counter or prescription) plus sunscreen
- Dry or sensitive skin — appropriate barrier repair (ceramides, gentle formulations)
These are targeted solutions to real problems. They differ from products marketed for manufactured concerns.

Quick reference checklist for evaluating any beauty product:
Before buying
- What is the specific active this product is marketing?
- Where does that active appear in the ingredient list?
- What's the evidence for this active for the claimed use?
- What specific marketing terms are being used? Are they legally meaningful?
- What's the price relative to comparable products with the same active?
- What do negative reviews say specifically?
- Have I considered similar products from lower-cost brands (The Ordinary, CeraVe, Cetaphil)?
- Do I actually have a concern this product addresses, or is the concern manufactured?
After buying (before full use)
- Have I patch tested?
- Am I introducing this alone, without changing other routine elements?
- Do I know the realistic timeline for evaluating this product?
- Am I taking before photos and tracking changes?
During use
- Am I distinguishing real results from placebo effect?
- Am I watching for adverse reactions?
- Am I giving the product enough time before evaluating?
- If not working, am I willing to acknowledge it and stop?
Sixteen questions, all answerable in advance or during use. Working through them for any product before purchase saves substantial money on ineffective products and helps identify which products are actually worth the investment.
The bottom line: A systematic framework for evaluating beauty products has seven steps: (1) Read the INCI ingredient list, checking the position of claimed actives — anything after position 15 is likely marketing rather than function. (2) Verify evidence for the specific ingredient, distinguishing ingredient evidence from product claims.
